Ingenio Taboga in Costa Rica hired us to define and execute an Operational Excellence program based on the strategic guidelines of Senior Management by determining, executing and monitoring Improvement projects, including the necessary structure to carry out the entire program.

For the execution, the first phase was with the management team, with whom we had a 5-day meeting where we defined the priorities of the deployment of excellence and the key indicators to be impacted throughout the deployment.

Once the priorities were defined, we carried out a deployment of five esses (5Eses) in both industrial and service areas, with the objective of starting to make early gains in both management indicators and organizational culture, it was evident that something was changing.

In the third stage, we worked with the teams to develop a process improvement system. This involved training efforts and working with PXS to map processes using Value Chain Mapping, identifying improvement opportunities, prioritizing improvement opportunities and executing Kaizen projects.

The fourth stage of the project was the generation of a follow-up system that would allow the sustainability of the transformations achieved through the implementation of 5 Es and Kaizen. The key was the definition of gemba walks for all management levels and recognition events such as the Taboga Excellence Day.
